Not only this, but my brain has a hard time with ambiguous instructions. Combine the two and you can imagine the confusion young Justin had when he was \u201chired\u201d by his grandparents to water their (many) plants while they were out of town for a couple of weeks.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>As we walked through the house, Gran told me to \u201cwater this\u201d and \u201cwater that\u201d and \u201cgive these a little more water because of the sunlight\u201d and that \u201cthese don\u2019t need more than a couple of times a week because of the&nbsp;<em>something something<\/em>&nbsp;soil.\u201d I was confused and destined to fail.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Were it not for my mother who understood this nebulous set of vague instructions (my opinion), any hopes of success would be futile. Even with her help, Gran and Grandad lost several plants under my short stint as \u201cplant parent.\u201d And they weren\u2019t the only victim! Many a neighbor lost many a plant under my care\u2026 or lack thereof.<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/cdn.prod.website-files.com\/5b6b50e79e9b6f7d0d3959a2\/5efe2b8349334a6ab26485f1_Vera%20Case%20study%20-%20feature%20sprint%201.png\" alt=\"\"\/><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Turns out I\u2019m not the only one that has a long history of plant-killing when left to my own devices. Enter&nbsp;<a href=\"https:\/\/www.veraplantcareapp.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">Vera<\/a>&nbsp;who will use our&nbsp;<em>mobile<\/em>&nbsp;devices (see what I did there?) to bring to life those lifeless indoor potted houses plants that previously grew so healthily, and empower the plant parents of said flora.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\">The problem<\/h1>\n\n\n\n<p>When Pamela Porto, the founder of Vera (previously&nbsp;<em>Plant Pad)<\/em>, and I first discussed their context, I was encouraged by what I heard.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Not only was the need there, but a team was ready to work.&nbsp;<a href=\"https:\/\/dribbble.com\/pamelaporto\" target=\"_blank\" rel=\"noreferrer noopener\">Pamela was an experienced and skilled (to put it lightly) designer<\/a>, Luiz &amp; Lex were two developers who had already begun experimenting with tracking moisture levels of plant soil, and Gabby was an SEO expert hungry to put her skills to the test. They had a dream startup roster.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>With passion, a niche market, and an able team, what Pamela and her team needed was determining what key features are a priority to complete for the MVP (Minimum Viable Product).<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u201cThe biggest thing [for me] was clarity. To be honest, I don\u2019t think we would have finished the app without it\u2026 I absolutely doubt it.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p><strong>\u2014 Pamela (Founder, Designer)<\/strong><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>More specifically, her team\u2026<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Had been \u201cgoing in circles\u201d when talking about next steps<\/li>\n\n\n\n<li>Had a lot of ideas but didn\u2019t have a starting point<\/li>\n\n\n\n<li>Lacked clarity about the specific value proposition for marketing, web, and social content<\/li>\n<\/ul>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Here\u2019s the trick\u2026 they only had 2.5 hours together to sift through some of these problems. So sure we would ideally say, \u201cLet\u2019s bring the full team together for a full week and we\u2019ll prototype some key features, and hear what users prioritize!\u201d Alas,&nbsp;<em>c\u2019est la vie<\/em>.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>So where do we go from here?<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/cdn.prod.website-files.com\/5b6b50e79e9b6f7d0d3959a2\/5efe2ba2794b24459879f761_vera-demo3.gif\" alt=\"\"\/><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\">The Process<\/h1>\n\n\n\n<p>I had recently read about Tom Corfield\u2019s&nbsp;<a href=\"https:\/\/productcoalition.com\/the-3hr-feature-sprint-49938a1396a3\" target=\"_blank\" rel=\"noreferrer noopener\">Three Hour Feature Sprint<\/a>&nbsp;and&nbsp;<a href=\"https:\/\/jakeknapp.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">Jake Knapp<\/a>\u2019s&nbsp;<a href=\"https:\/\/library.gv.com\/the-three-hour-brand-sprint-3ccabf4b768a\" target=\"_blank\" rel=\"noreferrer noopener\">Three-Hour Brand Sprint<\/a>, and we\u2019d been tweaking&nbsp;<a href=\"https:\/\/ajsmart.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">AJ&amp;Smart<\/a>\u2019s&nbsp;<a href=\"https:\/\/www.youtube.com\/watch?v=33hBnZzoFAg\" target=\"_blank\" rel=\"noreferrer noopener\">Lightning Decision Jam<\/a>. All this being said, the idea of piecemealing multiple exercises into a customer flow was growing on us here at&nbsp;<a href=\"https:\/\/www.crema.us\/\" target=\"_blank\" rel=\"noreferrer noopener\">Crema<\/a>.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Knowing the key goals of Vera, I mocked up an agenda and walked through it with Pamela. After a couple of tweaks, we ended up with the following agenda:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>What, How, Why?\u00a0<\/strong><em>(30 minutes)<\/em><\/li>\n\n\n\n<li><strong>10-Year Roadmap\u00a0<\/strong><em>(30 minutes)<\/em><\/li>\n\n\n\n<li><strong>Break\u00a0<\/strong><em>(10 minutes)<\/em><\/li>\n\n\n\n<li><strong>App Review(s)\u00a0<\/strong><em>(30 minutes)<\/em><\/li>\n\n\n\n<li><strong>Feature List\u00a0<\/strong><em>(30 minutes).<\/em><\/li>\n\n\n\n<li><strong>Effort\/Impact\u00a0<\/strong><em>(30 minutes)<\/em><\/li>\n<\/ul>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Let\u2019s break these down, shall we?<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p><em>Oh, but first! If you\u2019re running one of these yourself, make sure you have&nbsp;<\/em><strong><em>a Decider<\/em><\/strong><em>, someone who is the team lead that will be the ultimate decision-maker for each exercise. They should know about this before the workshop begins.<\/em><\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/cdn.prod.website-files.com\/5b6b50e79e9b6f7d0d3959a2\/5efe2c4fdc9b2dfe064fa9cd_Vera%20Case%20study%20-%20feature%20sprint%202.png\" alt=\"\"\/><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What, How, Why?<\/h2>\n\n\n\n<p>This exercise (based on Simon Sinek\u2019s&nbsp;<a href=\"https:\/\/www.youtube.com\/watch?v=qp0HIF3SfI4\" target=\"_blank\" rel=\"noreferrer noopener\">Golden Circle<\/a>) forces your team to play the part of Hilary Swank in 2003\u2019s ludicrous science fiction film and get to&nbsp;<a href=\"https:\/\/www.youtube.com\/watch?v=LVkocdkcmAc\" target=\"_blank\" rel=\"noreferrer noopener\"><em>The Core<\/em><\/a>&nbsp;of why your team exists.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/cdn.prod.website-files.com\/5b6b50e79e9b6f7d0d3959a2\/5e504f79c6349b779cd31d5d_0*lwiq-DmBm3lEGKnj.jpeg\" alt=\"\"\/><figcaption class=\"wp-element-caption\">Is it a doomsday sci-fi action-adventure film or is it based on a Tim LaHaye book?<\/figcaption><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>The way it works is simple. You as a facilitator are going to draw 3 concentric circles, with the words \u201c<em>What, How, Why<\/em>?\u201d written in each respective circle (leaving&nbsp;<em>How<\/em>&nbsp;in the middle).<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Explain to the team that \u201c<em>what<\/em>&nbsp;you do matters, but&nbsp;<em>how<\/em>&nbsp;is done? And&nbsp;<em>why<\/em>&nbsp;is it done in the first place?\u201d You\u2019re then going to give them 7-or-so minutes to write&nbsp;<strong>one sticky note for each circle<\/strong>, answering the following questions:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>What\u00a0<\/strong>does our app do? (very practical elevator pitch)<\/li>\n\n\n\n<li><strong>How\u00a0<\/strong>do we accomplish this? (what\u2019s our secret sauce? Is it our tech, our team, our network, our investors?)<\/li>\n\n\n\n<li><strong>Why<\/strong>\u00a0do we do this work in the first place? (what gets the team out of bed in the morning?)<\/li>\n<\/ul>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>The beauty of going through this exercise is that you\u2019re going to be forced to examine your product and team far beyond functionality \u2014 it forces you to examine&nbsp;<em>why<\/em>&nbsp;your team exists. When you look at Walmart, Apple, Airbnb, Amazon, Google, or any other tech or retail giants, you\u2019ll see that their&nbsp;<strong>what<\/strong>&nbsp;has changed over the years\u2026 but their&nbsp;<strong>why<\/strong>&nbsp;hasn\u2019t. They\u2019re faithful to what\u2019s been driving them all along.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Like Hilary Swank so courageously stated before descending through the ocean depths, \u201cwe\u2019re&nbsp;<a href=\"https:\/\/www.youtube.com\/watch?v=LVkocdkcmAc#t=99s\" target=\"_blank\" rel=\"noreferrer noopener\">going in<\/a>.\u201d<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/cdn.prod.website-files.com\/5b6b50e79e9b6f7d0d3959a2\/5e504f79f3aa4ba502f195cd_1*_55kBsprj7eIzXyPS7BFUg.png\" alt=\"\"\/><figcaption class=\"wp-element-caption\">The fact that she didn\u2019t win an Oscar for this proves to me that the system is rigged.<\/figcaption><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>After the time is up, each teammate is going to come to the board and present each of their three, in order. After that, you\u2019ll number each of the&nbsp;<strong>what<\/strong>&nbsp;group, read them aloud a couple of times, and simply ask the team which one they think best reflects their understanding of what they do. You can dot vote, but I\u2019ve found it convenient to simply ask them to make sure they know their vote and then raise their hands when I say the respective number.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>You\u2019ll tally up each, mark it on the board, read the results, and then ask the Decider to select one that they feel best about. Circle it and repeat for the&nbsp;<strong>how&nbsp;<\/strong>and<strong>&nbsp;why<\/strong>.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>You\u2019ll then restate, and say something like this\u2026<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>\u201cAlright, so the team and the Decider has spoken. Vera is a (what)&nbsp;<strong>care management app for plants<\/strong>. Vera is this because they are (how)&nbsp;<strong>making tracking as fun as the care itself\/seeing the plants grow<\/strong>. The Vera team is doing this (why) because they believe that&nbsp;<strong>anyone can be a successful plant parent<\/strong>.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p><em>Viola!<\/em><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/cdn.prod.website-files.com\/5b6b50e79e9b6f7d0d3959a2\/5e504f79c99250724e9e5a82_1*RUXe_KjEgZeWfErUUNGY4A.png\" alt=\"\"\/><figcaption class=\"wp-element-caption\">Due to space, our middle circle of \u201cwhy\u201d was a column on the right side. It was sloppy but, hey, it worked!<\/figcaption><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">10-Year Roadmap<\/h2>\n\n\n\n<p>Now we have clarity about the&nbsp;<strong>what<\/strong>,&nbsp;<strong>how<\/strong>, and&nbsp;<strong>why<\/strong>, it\u2019s time to look at what the team\u2019s plans are with a 10-year roadmap. Now, I get it, you\u2019re a startup. There\u2019s no way of really knowing where you\u2019re going, what pivots you\u2019ll make, what functions will be a game-changer, what competition will appear, etc. This exercise is done with a great deal of humility and taken with a grain of salt. Acknowledge that. The purpose of this activity is to align the team on the broad, vague plans of the app, clearing up assumptions about your hopes for the future.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>So you\u2019re going to right \u201c<strong>MVP, 2 years, 5 years, 10 years<\/strong>\u201d on a simple timeline, and your team is going to do the same thing they just did. You\u2019ll set a timer for 10 minutes, and your team is going to spend that time by writing what they see the future of the app at each checkpoint. The possibilities are endless \u2014 you can discuss acquisitions, features, user count, the industry as a whole or more.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p>This provided the big picture \u2014 it was good to have something guide us.<\/p>\n<\/blockquote>\n\n\n\n<p><strong>\u2014 Luiz (Developer)<\/strong><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Again, it\u2019s about aligning the team on a vague trajectory. It\u2019s blue-sky. That\u2019s okay\u2026 so long as your team understands what the point of this exercise is, and isn\u2019t.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Have each person present their 4 sticky notes one-person-at-a-time, and then you\u2019ll vote on each checkpoint one at a time just like before. That\u2019s okay \u2014 there\u2019s freedom here.<\/figcaption><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">App Review(s)<\/h2>\n\n\n\n<p>Thus far, the exercises were very \u201cus\u201d centric \u2014 what&nbsp;<strong>we<\/strong>&nbsp;do, how &amp; why&nbsp;<strong>we<\/strong>&nbsp;do it, and what&nbsp;<strong>our<\/strong>&nbsp;timeline is. Now\u2019s when we turn it over to our users\u2026 kind of.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>This exercise is a simple fill-in-the-blank exercise, repeated twice, and voted upon at the end. It uses the processes we\u2019ve already used twice now (seeing a pattern yet?), so the team should be ready to jump right in.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/cdn.prod.website-files.com\/5b6b50e79e9b6f7d0d3959a2\/5e504f79c3462c00e85849e1_1*i8H6EWWYtcJIg4QL3EtZBQ.jpeg\" alt=\"\"\/><figcaption class=\"wp-element-caption\">Vera\u2019s most recent reviews.<\/figcaption><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>To kick things off, ask this question:<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p><em>Your app is live \u2014 what does the ideal 2 sentence review look like?<\/em><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Set the clock to 10 minutes, and your team will fill in the blanks of the following \u201capp review template\u201d (again, one blank per sticky note).<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p><em>This app ____ed me _____, _____, and _____. Now I can _____________________.<\/em><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p><strong>This App ____ed me:&nbsp;<\/strong>This blank will the team evaluate what service they\u2019re primarily providing. Is the app primarily educational? Is it one that\u2019s meant to equip people? Does it connect them to others? Does it train them? What \u201chelping verb\u201d will the app primarily do?<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p><strong>________, ________, and _______:&nbsp;<\/strong>This finishes the thought you just began: it trained me to 1, 2, 3. It taught me how to X, Y, Z. It helped me\u2026 you get the picture.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p><strong>Now I can ___________________:&nbsp;<\/strong>Ultimately, the app does the above things for an end goal. What\u2019s the end goal? What\u2019s the thing that you want your users to tell their friends about your app and the value it provided them?<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p>We were going in circles, and for the first time we had consensus. This was a game changer for the team and the product.<\/p>\n<\/blockquote>\n\n\n\n<p><strong>\u2014 Pamela (Founder, Designer)<\/strong><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Now it\u2019s time to (you guessed it) go around the table and read them aloud, one at a time. Take your time. Each person should read it twice, then go to the next person. After that, do it again. Each teammate should hear each app review four times.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Now, plot twist (<a href=\"https:\/\/www.youtube.com\/watch?v=1RYnoJLy0Ms#t=60s\" target=\"_blank\" rel=\"noreferrer noopener\">like when Iverson was killed by a falling diamond 700 miles below the earth\u2019s surface<\/a>)! No voting yet. Set the timer for 5 minutes, and have people do a&nbsp;<em>new review, without the formula<\/em>. The formula was there to get your ideas going. Now that you know what direction you want to go, use as many stickies as you need to write your \u201cideal app review.\u201d<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/cdn.prod.website-files.com\/5b6b50e79e9b6f7d0d3959a2\/5e504f794600804d04666cbe_1*7QNtNPigAJNe6O7v23wmTg.png\" alt=\"\"\/><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Then, you guessed it, each person places their stickies on the board and shares it. Read them aloud again, and have the team pick their votes and raise their hand. Then the decider vote.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Vera\u2019s \u201cperfect review\u201d went like this\u2026<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p><em>I finally feel confident enough to purchase &amp; take care of my plants. I started with one desk plant and now my apartment is packed with vibrant plants. Vera is so easy to use and helpful, and I could not see myself without it. This is a must have for plant owners.<\/em><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Feature List<\/h2>\n\n\n\n<p>You may be asking \u201cwhy did you make the team write \u2018perfect reviews\u2019 when you don\u2019t even know what the MVP is yet?\u201d If so, fret not. My answer is simple: When a team is full of all kinds of feature ideas, wizz-bang surprise-and-delight moments, and API integrations, the previous exercise forces you to ask the team, at a base level, \u201cwhat do your users care about?\u201d It perfectly sets up the next exercise, because you may soon realize that several of those integrations or features might not be the core of the essential user experience.&nbsp;<strong>TL;DR:&nbsp;<\/strong>It provides the team with a unique perspective on the decisions they\u2019re facing.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Now that you\u2019ve built the foundation of what you want your users to feel &amp; say, simply ask \u201cWhat features will get this reaction?\u201d Don\u2019t ask \u201cwhat features have you been thinking about,\u201d or \u201cwhat\u2019s in the roadmap or backlog.\u201d Forget everything except the features that will give you that ideal review.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Set the timer for 5 minutes. Each person writes out all of those features on individual stickies and presents them to the team. As you\u2019re doing this, try your best to group them clusters with identical features.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Now give everyone 9 dots (or votes with markers), and each person votes on the features that they feel would get them the above-selected review. Feel free to vote on your own, or put all your votes on one. Just use all 9!<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/cdn.prod.website-files.com\/5b6b50e79e9b6f7d0d3959a2\/5e504f7ad5803a2b49a07cc3_1*wF0jW1dKh0RKRCDEdjYntg.png\" alt=\"\"\/><figcaption class=\"wp-element-caption\">The most important thing to see here is Luiz wearing a short-sleeve button-down with avocados on it.<\/figcaption><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>As the Vera team was doing this, we noticed that features were falling into four categories, each with several votes.<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Integrations (17)<\/li>\n\n\n\n<li>Education (12)<\/li>\n\n\n\n<li>Suggestions (5)<\/li>\n\n\n\n<li>Community (4)<\/li>\n<\/ol>\n\n\n\n<h2 class=\"wp-block-heading\">Effort\/Impact<\/h2>\n\n\n\n<p>With key features identified, we placed them on of my favorite matrices (other than&nbsp;<a href=\"https:\/\/www.youtube.com\/watch?v=B5FBJSATJ-g\" target=\"_blank\" rel=\"noreferrer noopener\">Enter the Matrix<\/a>):&nbsp;<strong>The Effort &amp; Impact matrix.<\/strong><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Draw a 2&#215;2 grid on your board. The Y-axis is \u201cimpact,\u201d the X-axis \u201cEffort.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>You as the facilitator are going to take the features with dots on them and start in the middle of the grid. Simply ask the team \u201chow much of an impact will this feature have?\u201d If it would have a&nbsp;<em>huge&nbsp;<\/em>impact, move it to the very top. If \u201ca little impact,\u201d move it up a bit.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Now repeat on the X-axis\u2026 effort. \u201cHow much effort will it take to implement this?\u201d If it will take a full dev team 9 months, then move it to the far right. If your team has what it takes, knows the technology, and feels confident about the amount of work they have to put in, move it further to the left.&nbsp;<em>Tada!<\/em><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Now, the \u201cmore-or-less\u201d nature of this is a bit nebulous, but the goal isn\u2019t to leave with tangible data-driven clarity that&nbsp;<em>Feature A will provide 13.2% greater impact than Feature B.&nbsp;<\/em>Rather, it\u2019s a way of seeing what the team feels is more important and what will take a greater amount of work.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/cdn.prod.website-files.com\/5b6b50e79e9b6f7d0d3959a2\/5e504f79e35d38b4303aaa43_1*-aenjmWAEQb6gadgWk3brQ.png\" alt=\"\"\/><figcaption class=\"wp-element-caption\">See that cluster to the top left? That\u2019s what you can use on your phone now!<\/figcaption><\/figure>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>In general, work your way from the top left (High Impact, Low Effort) to the top right (High Impact, High Effort), to the bottom left (Low Impact, Low Effort), to the bottom right (Low Impact, High Effort). You probably won\u2019t make it to those bottom ones, because by the top quadrants are live, your users will be telling you what they need.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>Once you do this with all of the dot-voted features, the Vera team could step back and see clear MVP, V1, V2, &amp; V3 feature sets (each of them having very clear thematic groupings). Will V1\u20133 change over time? Of course \u2014 that\u2019s software. They\u2019ll get user reviews and bug reports and feedback that will determine these things. It\u2019s not meant to be gospel-truth. What it&nbsp;<em>is<\/em>&nbsp;meant to do is show you the things you\u2019re going to prioritize in your timeline and the things that you will sacrifice for the betterment of the project (much like&nbsp;<a href=\"https:\/\/www.youtube.com\/watch?v=axlO-SOacXU\" target=\"_blank\" rel=\"noreferrer noopener\">Dr. Conrad Zimsky had to do<\/a>). That proved to be invaluable for the Vera team.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p>We used the results a lot, even 6\u20137 months afterwards.<\/p>\n<\/blockquote>\n\n\n\n<p><strong>\u2014 Pamela (Founder, Designer)<\/strong><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Wrap up<\/h2>\n\n\n\n<p>Put down the markers, put down the stickies, recline, and exhale. The team has evaluated why they do what they do, what their goals are, what they want users to say about them, what features it takes to get there, and which of those features are immediately feasible and impactful.&nbsp;<a href=\"https:\/\/www.youtube.com\/watch?v=1fOyRJvyr_g#t=202s\" target=\"_blank\" rel=\"noreferrer noopener\">Mission accomplished<\/a>! With this information, Vera could get to work.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>As the facilitator, it\u2019s your job to take pictures of all of this, document it, and share it with the team afterward. This collateral is critical as it provides a single source-of-truth for the team to review in moments of discussion internally about \u201cwhat we should do next,\u201d or \u201cwhy we\u2019re doing this thing and not the other.\u201d<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\">Where is Vera now?<\/h1>\n\n\n\n<p>Finally, the team had a place to start. Quoting Pamela \u2014 \u201cWe had a starting point. We had a lot of ideas but didn\u2019t know where to start. We nailed down MVP features and could get started on design and development.\u201d<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>The Vera team continued designing out key flows, fleshing out features, and building a marketing campaign to let the world know they existed.<\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p>We kept referring back to these for our MVP. It was a very clear vision. Everyone was on the same page.<\/p>\n<\/blockquote>\n\n\n\n<p><strong>\u2014 Lex (developer)<\/strong><\/p>\n\n\n\n<p>\u200d<\/p>\n\n\n\n<p>9 months after this workshop, Vera is live on iOS and Android with nearly 10K users. Within weeks of launching, users were submitting feedback and leaving comments validating the features the team prioritized in this session, and requesting the features that Vera had in their immediate timeline.
